What Is the Critical Path Method (CPM) in Construction?

The Critical Path Method (CPM) is a scheduling technique that links project activities by their dependencies and durations to find the longest chain of activities, the critical path. Any delay to an activity on that path delays project completion, so it shows where management attention matters most.

What is the critical path in construction?

The critical path is the sequence of dependent activities that determines the earliest possible finish date. Activities on it have zero total float: if one slips, the finish date moves. Other activities have float, meaning they can slip by some amount without moving the end date. A programme can have more than one critical path, and the path can change as work progresses.

Purpose of CPM

CPM is used to:

  • Show which activities control the finish date and which have float.
  • Test what happens to the end date if an activity is delayed or resequenced.
  • Assess delay events and support extension of time claims with programme evidence.
  • Prioritise resources and recovery measures on the activities that actually drive completion.

How to find the critical path

Planning software does the calculation, but the method is simple:

  • List the activities and give each a duration.
  • Link them with logic relationships (finish-to-start and others) and any lags.
  • Run a forward pass for the earliest start and finish dates, then a backward pass for the latest.
  • Total float is the latest minus the earliest date. Activities with zero (or the lowest) float form the critical path.

Critical path example

Simple example: A (5 days) leads to B (4 days) and C (6 days); both lead to D (3 days). The paths are A-B-D = 12 days and A-C-D = 14 days. The longest path A-C-D is the critical path: project duration is 14 days, and B has 2 days of float. Our critical path calculator lets you try your own activities.

CPM on Gulf projects

Gulf contracts typically require the contractor to submit a baseline programme and regular updates, and Primavera P6 is the most commonly specified tool. Delay and extension of time assessments normally rely on the critical path in the updated programme; the Society of Construction Law Delay and Disruption Protocol is widely referred to for the methods, though each contract defines which methods are acceptable.

How Arkan handles critical path analysis

Arkan reads your Primavera P6 schedule rather than replacing your planning tool, and shows the results to the wider team.

  • Upload P6 files (.xml or .xer) and view activities in Grid and Gantt.
  • See a CPM analysis card with the expected project end date, and counts of critical-path activities, completed and in-progress activities.
  • Update activity completion ratios and compare two schedule versions.
  • Plan and re-sequence in Primavera; Arkan imports the result and does not edit the logic.

Frequently asked questions

What is the full form of CPM in construction?

CPM stands for Critical Path Method. In construction scheduling it refers to finding the longest chain of dependent activities that sets the project's finish date.

What is float in CPM?

Float (or slack) is how long an activity can be delayed without delaying the project finish (total float) or the next activity (free float). Critical activities have zero total float.

Can the critical path change?

Yes. As progress is recorded, delays on non-critical activities can use up their float and make them critical, and recovery on critical activities can make another path critical. That is why the programme must be updated regularly.

How is CPM used in delay claims?

It shows whether a delay event affected the critical path and by how much, which is central to a request for extension of time. The method of analysis should follow the contract.
